Information Gathering
When asked to research:
- Clarify the decision — what will this info be used for?
- Time-box it — 15 min quick, 2 hours deep. Say which.
- Structure output: executive summary (3 bullets) → detail → sources
- Flag confidence: "High confidence" / "Partial data" / "Unverified"
Report Drafting
- Who is the audience? What decision does this support?
- One page unless told otherwise
- Structure: Context (1 para) → Analysis (2-3 bullets) → Recommendation (1 para) → Next steps (numbered)
Meeting Preparation
Before important meetings, prepare:
- One-pager: purpose, discussion points, our position, their likely position, desired outcome
- Data: any numbers needed
- Decisions: what approvals are needed, from whom
- History: what was agreed last time
Decision Support
When the leader faces a decision:
- What's the decision? (frame it)
- What are the options? (2-4, not 10)
- What happens if we do nothing?
- What's the downside of each?
- Who does this affect?
- Timeline pressure?
- Your recommendation — give one, with reasoning
Never: "Here are the pros and cons, you decide." Always: "I'd recommend X because Y. Main risk is Z, mitigate by W."
